Keystone · the sales operating system for builders
Builders pay for every lead. Keystone makes sure every one gets a conversation.
Keystone is the AI follow-up desk for home builders. Within minutes of an enquiry it answers the buyer by text and email, qualifies them, books a visit with a salesperson, chases the no-shows, and sends the owner one page every Monday: who enquired, who was spoken to, who is visiting. The builder's team only turns up to the visits. Underneath, sixteen agents built on Claude run the whole journey, from being named in ChatGPT to the deposit and the referral.
Product vision. The core layer runs today for an Ontario builder; the agents roll out in stages with design partners.
Why now
Buyers moved to AI and instant answers. Most builder sales processes did not.
of Americans use AI for housing information; ChatGPT is the most used tool.
Realtor.com survey, Oct 2025more likely to qualify a lead when contacted within an hour. The average firm took 42 hours.
Harvard Business Review, 2011of 50 builders mystery-shopped never phoned the buyer in 30 days; 24% never sent a personal email.
Builder mystery shop, 2025 (vendor study)The last time Greater Toronto new-condo sales were as low as 2025. Every buyer counts.
Urbanation, Jan 2026Why builders first
The hardest, highest-value version of a problem every small business has.
Every owner-run business pays for enquiries that nobody follows up. We start where one missed enquiry costs the most and where the follow-up is hardest to get right. An engine that works here works anywhere simpler.
- 01Highest value per enquiry. A home is the largest purchase most families make. One recovered buyer is worth more than a year of Keystone, so the return is visible in the first sale.
- 02A documented failure. In a 2025 mystery shop, 42% of 50 builders never phoned the buyer within 30 days. Contacting within an hour makes a lead about 7× likelier to qualify.
- 03A live reference. The CRM core already runs for an Ontario builder. We are building the agents on a real sales operation, not a hypothesis.
- 04An underserved category. Builder CRMs carry little AI; real-estate AI agents are built for resale agents, not builders' projects, inventory and realtor co-op.
- 05The hardest test of the engine. Long buying cycles, live inventory, commissioned realtors, deposits and consent law in three countries. Each one is a guardrail the agents must respect.
Any business where one enquiry is worth thousands
The loop is the same in every one: an enquiry arrives, Claude answers from the business's own facts, a visit or call is booked, the owner sees the result. Only the knowledge pack and the rules change.
The buyer journey, end to end
Nine stages. Most tools cover two or three. Keystone covers all nine on one record.
Pick a stage to see what the buyer is thinking, what usually goes wrong, and which Keystone agents take over.
"Which builders have homes selling right now in Barrie?"
Get named before the buyer ever searches
Buyers now ask ChatGPT and Perplexity before they open a portal. If the answer names three competitors and not you, that buyer never reaches your website.
Usually: nobody on the team knows what AI assistants say about the builder.
- AgentAnswer-engine visibility. Asks the buyer questions for every community, every week, across AI assistants. Shows who gets named, the sources they cite, and the fixes that move you into the answer.
- AgentListing consistency. Checks that prices, incentives and availability match across your site, portals and listings, so AI assistants and buyers read the same facts.
"I filled the form, messaged the page, and called. Three times."
Every source, one buyer
Website, Meta, Google, TikTok, portals, walk-ins, events, the phone line, WhatsApp and realtors all land on one record, de-duplicated, with source and consent stamped.
Usually: five inboxes, three spreadsheets and a sales manager guessing which lead is new.
- CoreLead unifier. Matches the same buyer across forms, calls and messages, merges them, and keeps the first source for attribution.
- CoreConsent ledger. Records how and when the buyer agreed to be contacted, on which channels, in which wording. CASL, TCPA and UAE PDPL ready.
"It's 10pm. Is the corner lot still available?"
An accurate answer in under a minute, on any channel
Keystone replies by text, chat, email, WhatsApp or voice, grounded in your live inventory, prices and incentives. It never invents a price. Mortgage, legal and tax questions go to a person.
Usually: the buyer waits until morning and calls the builder down the road.
- Agent60-second responder. Replies on the channel the buyer used, from your inventory, in your voice.
- AgentVoice agent. Answers the sales line after hours, qualifies, books, and hands warm calls to the onsite agent.
- AgentWhatsApp agent. Arabic and English, for markets where buyers never fill a form.
"We're pre-approved, moving in spring, and want four bedrooms."
The rep picks up the phone already briefed
Every conversation is read and turned into a short brief: budget band, timeline, product, realtor or not, objections, and the next best step. Scores update as the buyer behaves.
Usually: the rep starts every call from zero.
- AgentQualification and scoring. Writes the brief on the record and ranks the day's call list by likelihood to buy.
- AgentLong-cycle nurture. Buyers who are 12 to 36 months out get updates triggered by what they do, not a drip calendar.
"Can we see the model home Saturday?"
More visits per lead, fewer no-shows
Keystone books the visit into the right agent's calendar, confirms, reminds, and rebooks anyone who does not show. After the visit it drafts the follow-up from what the buyer looked at.
Usually: a no-show is never called again.
- AgentTour booking and recovery. Book, confirm, remind, rebook.
- AgentFollow-up drafting. The next message for every open buyer, from the full history. A rep approves with one click.
"Our broker says Phase 2 opens Friday. Can we get a unit?"
Launch day without the spreadsheet war
For presale and condo launches, Keystone collects expressions of interest from buyers and brokers, ranks them against your rules, drafts allocations for approval, and keeps every realtor briefed.
Usually: allocation lives in one person's spreadsheet and brokers hear about changes last.
- AgentRealtor co-op agent. Briefs brokers on launches and incentives, tracks registrations, and nudges the realtors who actually sell.
- AgentAllocation assistant. Ranks interest, drafts allocations, flags conflicts. You approve.
"When is the second deposit due again?"
No missed instalments, no awkward surprises
Keystone tracks every deposit schedule, reminds buyers before each date, reconciles what arrived, and escalates what did not, early enough to act.
Usually: accounts finds out a deposit bounced weeks later.
- AgentDeposit and contract chaser. Reminders, reconciliation and escalation on every schedule.
- CoreCommission rules. Realtor commissions calculated by category and closing agent, not typed per deal.
"How much did we spend to sell Lot 14?"
The owner sees money, not marketing
Ad spend joined to leads, visits, deposits and closings, by project. The owner sees cost per sale, which channels close, which reps follow up, and where buyers stall.
Usually: marketing reports clicks, sales reports gut feel, and nobody can answer the question.
- AgentOwner cockpit and Monday brief. One page, every Monday, checked against the numbers.
- AgentSales-floor QA. Reviews calls and follow-up, scores them, and coaches reps on what to fix.
"My sister is looking too. Do you have anything coming in Phase 3?"
The cheapest lead is the one you already sold
After closing, Keystone asks for reviews at the right moment, invites referrals, and keeps owners in the loop on future phases.
Usually: the relationship ends at the key handover.
- AgentReferral and review engine. Timed asks, tracked referrals, next-phase alerts.

| Realtor co-op | CAD 0 + comm. |
| Website / AI answers | CAD 1,140 |
| Meta lead forms | CAD 3,960 |

How it is built
Your CRM stays the record. Agents work on top, inside guardrails.
Keystone does not ask a builder to rip out what works. It runs on an established CRM in your company's name, adds a consent ledger and an inventory feed, and puts agents built on Anthropic's Claude on top.
Every agent reads from and writes to the same record your team uses. One version of the truth, a full history of who did what, and a clean hand-back if you ever leave.
How Keystone compares
Every category does part of the job. None does the whole journey.

Built for three markets
Different rules, different channels, one platform.
Canada
CASL consent on every record. Presale and freehold. Realtor commission rules. Portals like Livabl as a channel, not a rival.
United Arab Emirates
WhatsApp-first, Arabic and English. Off-plan payment plans. PDPL consent. Broker-heavy launches.
United States
TCPA quiet hours and written consent before any automated text or call. Production and semi-custom builders.
Trust
Built for a business where one wrong message costs a sale, or a fine.
- RuleA person approves. Agents earn autonomy one module at a time, on the owner's say-so.
- RuleConsent before contact. No consent for a channel, no message on that channel.
- RuleNo advice it should not give. Mortgage, legal and tax questions always go to a person.
- RuleNever invents a price. Answers come from your inventory feed or not at all.
- RuleYou own everything. CRM, numbers, ad accounts and records stay in your company's name, under a signed data processing agreement.
